Too many RFID projects stall after a pilot that proved the technology works but failed to convince the business to invest further. The root cause is almost always the same: the team ran a Proof of Concept (POC) when they should have run a Proof of Value (POV).

POC vs POV: Why the Distinction Matters

A Proof of Concept answers a narrow technical question. Can UHF readers achieve the required read rates in this warehouse environment? Will RAIN RFID tags survive the autoclave cycle? These are valid questions, but answering them tells you nothing about whether the project will deliver a return.

A Proof of Value goes further. It tests the technology inside a real workflow and measures the business outcomes that matter to stakeholders. Instead of asking “does it work?” a POV asks “is it worth it?” That shift in framing changes everything, from how you design the trial to how you present the results.

Designing a POV That Measures Real Business Value

The first step is identifying the business problem you are solving, not the technology you want to deploy. Start by mapping the current process and quantifying its pain points. How many labour hours go into manual inventory counts? What is the cost of misshipments or lost assets? What does downtime caused by missing components actually cost per hour?

Once you have a baseline, design the POV around a specific, bounded use case. Pick one facility, one product line, or one process step. Keep the scope tight enough to execute in four to eight weeks but broad enough to generate meaningful data. Tag a representative sample of items using the appropriate inlay for the environment, deploy a minimal reader infrastructure, and integrate the capture data into the existing workflow rather than running a parallel system that nobody will maintain after the trial ends.

Crucially, involve the people who will use the system every day. Warehouse operatives, logistics coordinators, and line managers will surface practical issues that no pre-deployment site survey can predict. Their buy-in during the POV also smooths the path to full rollout.

Success Metrics That Actually Matter

Technical metrics like read accuracy and tag survival rates belong in the POV report, but they should not lead it. The metrics that unlock budget approval are business metrics.

Track time savings per process step and multiply by labour cost. Measure error reduction in picking, packing, or shipping and convert it to avoided rework and customer credits. Record inventory accuracy improvements and tie them to reduced safety stock and freed-up working capital. If the use case involves compliance, document the hours saved on audit preparation and the reduction in non-conformance risk.

Present these numbers alongside the total cost of the POV, including tags, readers, middleware, integration effort, and staff time, to produce a preliminary ROI calculation. Decision-makers respond to a clear cost-benefit picture far more readily than to a slide deck full of read-rate percentages.

From POV to Full Deployment

A well-run POV does more than justify the next phase of spending. It produces a tested reference architecture, a trained internal team, a set of lessons learned, and a credible business case that travels up the approval chain with confidence. That is the difference between a pilot that ends in a report nobody reads and one that becomes the foundation of a programme that scales.
